D365 on-prem: one campaign activity to 400k contacts through SendGrid

We have Dynamics 365 Customer Engagement on-premises. A client needs to email about 400,000 contacts from one campaign activity. Their normal mailbox cannot handle that volume, and their security team does not want the main mailbox used for it. Microsoft’s docs say distributing a campaign activity to 100,000 members takes about 24 hours. At 400,000 that sounds like several days, with one email activity created per contact and server-side sync moving them from Pending Send to SendGrid. If you have done this on-premises, what actually happened? Did one campaign activity finish at this size, or did the system job fail partway? Is server-side sync reliable for the send, or did Pending Send retries create duplicates? Anything you would change before we try a 10k, then 50k, pilot? The client’s requirement is one campaign activity for the whole list, not 400,000 emails at the same second. And you can recommend how to handle this.

  • [comment u/Claidheamhmor] For these sort of things, we use Adobe Campaign instead. They are set up to handle that sort of volume.

  • “I work for an communications company. We send 25 million emails a month for clients in regulated industries. Do not send these emails from D365. Barely any of them will get delivered and you'll trash your client's domain reputation. Engage a communications service provider.”

  • “Honest answer first: I couldn’t find a public report of anyone pushing 400k through a single on-prem campaign activity, so I can’t tell you how it ended. Here’s what the docs support and what I’d do. Microsoft’s own number is an average of 24 hours per 100,000 members, and they point to Customer Insights - Journeys for larger campaigns. Your four-day estimate is a fair guess, but it’s an average”

  • “Worth checking with the client whether these emails are actually urgent. A downtime notice that takes days to send won't work however you set it up, so I'd split them: urgent ones straight through SendGrid, greeting-type ones in waves. For the "only once" rule, I'd use a sent flag or suppression list on the contact rather than trusting retry behaviour.”
